Reflective Writing---What I did and what I got through this collaboration with my team mates.

In this course, I always cooperate with my two team mates for our team project. In this team, we are required to do collaboration with morning team Ants to work as virtual organization. It is good chance for me to work together with non-local classmates. Also, I experienced something that reflected my strength and weakness. Let’s go with me to see what happened in this  project from my view.

Introduction:

My team mates are two nice girls---Michele and Sally, they are full time MBA students came from China. You can see that our group structure is two girls with one man, two full time MBA students and one part time Organization and Change management student, two came from China and one is local. Base on this general information, everyone can be easy to predict conflicts must be happened.   However, it runs quite smooth, at lease on the first assignment about negotiation project.

In this first blog assignment, since it is our first group project and the preparation is just one week. Everything is rush and we must catch all the space to do it. In this project, we had two meetings for preparation, one is after the class and the other one is on Saturday.

In the first meeting, we cannot setup the target that we were all in cloud, so we decided that I was the representative for the team to request professor and other teams for the guideline. Also, all of us are required to read the two related articles to make fully understanding of this topic.

After that, we had second meeting on Saturday and we decided the topic as TVB and their employee. We separate the project in three parts and each one handled one of them. I am handled the introduction part and the final review of our whole project.  Lucky, the final score of this first project seems quite well.

Review this first group assignment, I found that I am on the leading position for creating ideas, planning the structure and discussing the details. For this initial project, I kept advice ideas to stimulate other two teammates thinking and found that the topic we chosen are the most interesting one.  After that, base on our teammate Michelle searching, we decided two main content about negotiation between TVB and artist/temper actors. After planned the structure, we discussed details of them, another teammate Sally sometimes advise opposite point of view that to make us refresh the ideas. Finally, we completed the job and the score is accepted in our team.

May be you can see some features of our three team mates. It is the base of our group that can predict what will happen in the next big project---virtual organization with another team.

In below parts, I will not just tell the story about how to work this project; it seems quite boring. Let’s see below five contents I want to focus on and it should be good for reflect myself during this project.

Communication method:

In this project, we generally have two discussion groups; one is internal discussion in our own group Forrest, the other is discussion with the morning group Ants through internet.

For our internal communication, it always is face to face, I really trust it is the most efficient way compared with our virtual communication with morning class. I will show it to you on below. In our internal discussion, it always happened during our class because we are all busy. I have my own job in night time and they have many lecturers for their MBA program. Sometimes we can hold meeting on Saturday if necessary. Sunday is unavailable because Sally need to back her Shenzhen home as she has a whole day class in Shenzhen on every Monday. In-class meeting is always very short, just a few minutes but it is quite work. We can directly share our own ideas and confirm what next steps we should take. Perhaps it did not have any deep discussion for analysis our topic but it’s quite well to make the process smooth.

For our virtual communication with morning team Ant, it is mainly use technology as tool to chat, such as email and QQ. The reason to use QQ is because the whole morning team and two of my team mates are came from China, QQ is very familiar with them. For me, I am ok to just install it; the function likes Whatsapp and Line. For email, it can share ideas offline with all team mates in the same time. We always use it to remark our main ideas and key words as it is clearer to explain. Compared this two methods, I prefer email more and QQ is not a good way for official communication. When we all chatted in QQ, typing time is required but the discussion topic will not wait for it. Some ideas may be missed or no conclusion but we all go to other topics. Also, since QQ is normally to chat with friends, so we were sometimes out of our project. For email, it can show up our ideas more clear individually, the writers have enough time to scan their own ideas first before sending, every readers also have enough time to digest it. However, it will be lack of communication because we cannot ensure everyone read this message. In our group discussion, it always just one as representative for email discussion in both groups. 

For any formal discussion, I strongly suggest face to face meeting are more efficient and it can make sure the understanding on both sides. Virtual communication should be a support tool that for on-live chatting once unavailable and recording notice after every meeting. However, in this project, as it is virtual organization so we must use it as main tool for communication. It is waste some times as we cannot handle this virtual communication well. In next part I will explain about the discussion.

Discussion:

For our discussion, I want to mention two different styles for our two groups.

In Ants group, they have four peoples and all of them seems quite enjoy to share in discussion. Of course one to two people in their group are more active to join the discussion and share what they think. Also, for their discussion, you can see they should have internal communication first before our two group meeting, some draft ideas and the project direction is agreed in their group internally. I think it is so nice that they have their internal procedure and everyone they show out are understand for their team, it makes good impression to us.

For our team, as we always just have a short meeting in class, so we can just decision what next step we should do, for example, we should read some articles or search some information about the ideas individually. The output is not always well as all of us are busy. I always prepared the information by myself for every coming meeting. It should be well for our internal meeting but I do not think it is good when facing other teams. Sometimes I planned ideas to show up to Ants, our team will have argument for it internally. I really do not like it as we should not show any conflict to others, our partner team will have bad image to us and not trust our ability as well. In our QQ chat, I always chat with Ants team by my own, sometimes my teammates are missing the meeting because of busy and they also mentioned that there is no space to share their comment because the topic is going fast. I agree the second point that it is absolutely the disadvantage for QQ discussion but I will confused about the first reason. The advantage for virtual meeting is everyone can join it in every where every time freely, I hope all of us can be work as a team and can get supportive from each others.  

Decision making:

The important part for discussion is to make some decisions.  For this project, every decision should be agreed by both teams so the decision making is the same as to get agreement for both teams.

I feel quite well for this part because we are all open-mind to accept opposite ideas. A warm discussion is in our two team meeting that we can also make some agreement. It is the reason why we always indicated our group project are sunshine in the preparation process.

Sometimes we have some argument when make decision; it also seems smooth to solve it. For example, when we decided to use catering and fashion or catering and dating as two different field company for our project, it did not find any opposite side for both ideas. We will just analysis which one is more creative and more information we can find. Of course, we will also consider which one is more attractive to professor. It is the most important decision should have more discussion and argument, but everyone is easy to agree. Is it a good action? Sometimes I do not think that, maybe we are all busy for others issue. When we found a "seems" good and logical ideas, we will accept it easily. Compared with other group’s ideas, I think they are more creative and professional as well.

By using our virtual communication tools, the advantage is to record for our discussion and conclusion. The only thing we should do is to modify the discussion data to be a minutes. It is quite harsh that no one wants to do it. For me, I also reject to do it as I believe my memory for all important parts I talked. It is not a good habit for me, when I want to expand some ideas base on our discussion, it may be out of the topic. Also, since no team mates do it, even do it but it is just for themselves that no show out to the whole group, it will make confliction as misunderstanding between us.

Conflict:

In the above part, I shown that we seldom have conflict for decision making, but it does not mean that no any conflict between us. We have other conflict in other sides.

In the initial stage, as we got the details and requirements about how to run this project, I planned contact the morning group Ants first and prepare our draft ideas. However, my teammates think it is still too early to prepare and they have other assignments need to complete. So everything is postponed a month.

After month ago, this project deal line is coming and we must connect Ants immediately. It also confused for me that why Ants also not connect with us? I found that other classmates were started contact with their partner teams and hold the first virtual meetings. I known that one of group was nearly completed the project when were just planned to start it. It is exception case as I known but I really believe we are late. I am not happy for it as we should prevent it one month before.

To prepare the presentation of our project, we planned to share the workload that everyone handled their own part separately. I understand that we are all busy so I used my office hour to prepare a draft power point. I can make our preparation under a guideline and we can follow it to discussion our presentation. Since I designed the main guideline of the PowerPoint, I am assigned to hand the main parts about the explanation of our virtual communication and what benefits of it. It is my pleasure to handle this main part about our central idea of this project but I think other parts are also important. For this article, I also handled related parts that I should write more than half of this blog. I feel quite upset as every workload should be share to each one fairly, we are all busy but it is not the reason to put most workload on one.

Reflection with improvement:

After review what I did inside this group activities, I really think to improve my communication skills are the most important thing to do in the coming future, It is valuable for me to be work in group or to be a leader in my career, that involved how to make  decision in group and prevent conflicts for it.

May be let me consider why this conflict was happened. We all known that some conflict are productive that can bring new ideas and modify the plan more well. However, on the above mentioned the conflict in our group was about the lack of communication that we all do our own job, just considered our own opinions and force others to follow up our own rule. Since this is a in-class group assignment, no one had any power to force others. I think that to be more sensitive to other are essential for this collaboration; we must get the win-win situation make all feel comfortable and completed the project successfully.

Below some points I found about improvement to myself. I should also be useful for everyone when you want to improve your teamwork.

First, I should talk more with my team mate to understand more how difficulty they are facing for this job. It is not for just discussion with them about homework or project; I should try to know more about what difficulty they are facing. In the above example, my team mate Michelle and Sally are came from China, they should not so familiar in this studying and life environment compared with me. Also, their MBA course is a one-year program and six courses with fifteen credits are required per semester. For my teammate Sally, she is a fresh student that to take this MBA after completed her Bachelor degree, so she should not be well to work under high workload. For another team mate Michele, her family is in Hangzhou and she sometimes need to back home. All this factors will affect my teammate concentration for this project. I am a part time student with own job, so I am also busy in my life. However, I am mature to handle it as I should be good handle this workload since working over six years after graduation. If I can do it, I should take more responsibility for the project and provide more help to others.

Second, as I mentioned on above that I should provide more help to my team mate. It is not only to handle more workload in the whole project; I still trust everyone should take certain workload as their responsibility. I should try to explain more explain the assignment more clear to teammate. It is quite difficult to me as I always just transfer what I think to my teammate. When facing other challenges or opposite ideas, I will ignore it. That’s why I sometimes have confliction with my team mate Sally. In next time, I should reconsider my idea and review it base on some opposite ideas. For another teammate Michele, I should invite her more to share comment, it is good to improve our team relationship and reshape our project.

Third, it is very common but I really felt it through this project that is to get common language with all your team mates. In both my group Forest and the morning group Forest, all of them come from China and their mouth language is Putonghua.  I can speak and understand Putonghua because my job required working with Chinese clients. However, when I need to discuss assignment with them, I found it is quite different that sometimes I cannot listen clearly what they said; they spoke very fast so I always misunderstanding their meaning. Also, since all the team mates came from different Chinese cities, so their Putonghua tones are different, it is another reason that I cannot get their meaning. In this project, I always use both Putonghua and English for our communication. It is better but the better should be all use Putonghua.

Conclusion

This project is completed but I think I can do it better. The reason may be about my ability and communication skills. After review that I make some mistake sure as design the initial draft ideas of this project, make decision of which direction we should go for this ideas (collaboration between catering and fashion.) and some conflict with other team mates.

Now it is all over and we should go forward. I am really thanks to anyone help and provide support to us. For Ants team, they are well collaborated as compared with other group comment about their cooperation situation. For my two beauty team mates Michele and Sally, I always force them to provide more ideas and increase their involvement of in the project, thanks so much that they can still do their best in this team. It is good experiences to work with all!!!!

1. Topic Choosing Experience
1.1 Detailed Information about This Experience

First of all, one of our teammates, who was regarded as our representative, sent an e-mail to our partner Ants. In this e-mail, we put forward that we should have a meeting to decide three points, including the topic (industry) which is the most vital one, main virtual approaches for discussion and schedule. And then we got the response which talked about virtual path from Ants’ representative. After, we established a QQ group which allows every member to discuss and share files together. From then on, we mainly used QQ as a tool to communicate. By using QQ, we talked about our topic and finally came up with a topic that everyone agreed about.     

1.2 Main Events, Reflection and Analysis
1.2.1 Points Neglect Issue

In our partner’s first reply, although they discussed with us carefully and sincerely, they still ignored two points included the topic and schedule.

The reason that I interpreted is that they thought that it was hard to discuss about topic and schedule through e-mail because of the limited length of e-mail. Therefore, they tried to determine the virtual communication method first.

My feeling was that why did not they made any comment about the other two points. And then I tried to guess the reason why they did so. Was it because of the carelessness or deliberate neglect? The reason of my reflection is that we knew nothing about each other. I did not know their personalities, working style and so forth.  Therefore, it was easier to result in misunderstanding. Another reason is that I supposed that even though responder thought it was difficult to talk about something by using e-mail, he or she should still mention these things in the e-mail. They could say that the topic and schedule can be discussed in the coming first meeting.

I think this issue can demonstrate a disadvantage and also a property of e-mail communication, the length of messages. When our team proposes multiple arguments in a lengthy e-mail message, the responder may concentrate only on those arguments that he or she found most concerning. These neglects may lead to some troubles. Mr. Friedman states that when a sender believes that the recipient has ignored parts of the message, the sender may suspect a violation of interaction norms. Misunderstandings can accumulate.[1]

I suppose that if this kind of misunderstanding has been accumulated from time to time, it may give rise to relationship conflict. Relationship conflict is a dysfunctional conflict that is usually detrimental to a group’s performance. We should avoid this type of conflict by setting group rules. The rule should set that the recipient should answer all points. Besides, other team members should point out this problem that if they discover something has been ignored. By this way, we can prevent accumulating misunderstanding, further, avoid relationship conflict.

1.2.2 Discussion Issue 
1.2.2.1 Email

Before we finally decided the topic within our own team Forest, one of our team members tried to discuss with us by means of e-mail. But eventually, this member said we did not use “reply to all” so that it was hard to discuss through e-mail and then we transferred to discuss through QQ.

The reason why did it happen is that some members including myself were not used to discuss through email because of different cultural background with that member who would like to discuss by using e-mail. Therefore, I was not familiar with e-mail discussion. I did not know I should reply to all when replied an e-mail. In the past, if I would like to discuss with a group of classmates, I tent to use QQ and Wechat. By this way, any message in the QQ group or Wechat group can be received by every members and I do not need to worry about who have not received the message.

I felt frustrated by this. I had not imagined that I would block the team discussion in terms of ignorance of using e-mail.

I think this issue indicates that technology cannot facilitate group work all the time. Only when people know how to use the technology and also use it in the right way can assist team work. So everyone should try to learn how to use the needed functions of the technology.  

I have learned a lesson from this event. If I find the information exchange is not effective, I will try to seek for the reasons behind. If it is because of the communication path and I know a lot about it, I can inform other members.  Additionally, Next time, if I work in a team, I will try to reach a consensus on informing every member all the functions we need before doing the team work if we require using a technology.

1.2.2.2 QQ

After we transferred to QQ discussion, we also encounter some problems. The main one and also the usual one is typing error.  One of our team members asked me to choose the topic from two options and then I chose one. And then this member said something that confused me and finally we found that it was because of the typing mistake.

The reason behind is that receiver unilaterally receive the information from the sender and the receiver usually assume that this information is correct in the virtual organization. But if this information is wrong, the communication will be hampered because recipient can hardly discover the mistake.          

I suppose that this indicate that correct typing is vital in the communication method which is focus on text. Typing wrong words can lead to difficulty in others’ comprehension. If the comprehension get into the wrong way, communication will also be blocked, further, the overall team performance can be influenced because of the time delay and the incorrect information exchange.  

I learn a lesson from this event. In order to avoid this type of mistake, I should check the message carefully before I send it to my team members. Moreover, if I find other members get my meaning or information wrong, I should review the messages which I sent so as to check whether there is some errors or not.

2. The Chosen Topic’s Detail Information Deciding Experience

After deciding the topic, we discussed about the location, target customers, main products, organization running process, union reason. However, we found it difficult to decide these things by using the QQ discussion group. Hence we transferred to discuss through video chatting.

There are some reasons for this. In the QQ discussion group, every one of us shared idea without any meeting recorder and summarizer. Some people said our company should be an international firm while some people said it should be a local firm only. When it comes to the target customers, some member said high-class market is better but some member said public marker makes sense. In terms of organization running process, some people preferred to set up a theme café to sell both products while some preferred to sell products through online shop. By this way, we could not reach any agreement. And also, typing words in the online chatting group was low-efficiency as well because every one of us had to type the alphabet one by one.  

My reaction about this was that this meeting was a kind of chaos and it wasted our time. Every member tended to come up with ideas but no one contributed to select and summarize all the ideas and ask member to vote for the final choice.

I think event is related to knowledge management. Every member’s idea is the original data. The original data is multifarious and some of them are useless or repetitive. To prevent collecting those useless and repetitive data, we need to manage data. Selecting the useful data and summarizing the repetitive data and then they are switched into information. The information can be used to make decisions.
             
Through this event, we have learned that knowledge management is significant so that we need to assign someone as recorder and summarizer at the meeting and imply this approach into the coming meeting. Therefore, I played this role in the coming video discussion and the precise process is as follows. First of all, we talked about the main points that should be decided in the meeting and then discussed one by one. Then, every one aimed at the specific point to share his or her idea with explanation. And then I tried to summarize all the ideas. If several different ideas had been proposed within the whole team, we voted for them and the one got most votes was regarded as our final decision. Eventually, I recorded the final decision for every discussing point and then sent to my teammates.

Because of this adjustment, we made our decision efficiently. We used less time but decided more things than before.

3. The Major Conflict
3.1 Relationship Conflict
3.1.1 Culture Factor


The first culture shock stems from different languages. Although all of our team members come from the same country, we still faced some culture shock in this team work. Some of us are from mainland china and some of us are from Hong Kong. Some of our members cannot understand Cantonese so that they need to communicate in Pongtonghua. So members from Hong Kong tried to speak in Pongtonghua but sometimes they did not know how to express their views exactly because limited Pongtonghua communication level. Hence I played the role as a translator at the video discussion because I am familiar with both of these two languages.

Initially, our feeling included mine was that it was interesting and exciting to communicate with different languages. But after half an hour, we found that we just had decided two points but there were still many points left. We felt worried since this kind of communication was inefficiency. Translating language wasted our time and we should seek for change. Finally, we changed to speak English during the discussion so that everyone can understand and communicate smoothly.

I think this event prove that the common language can help to communicating with teammates, further it helps to enhance the efficiency of team work and consequently benefits the overall performance of a team.

I have learned that people should seek one kind of language that everybody understand when they work as a team and also I should try to learn more languages in order to communicate with others fluently.

And another culture shock was about the culture background. The differences between cultures can differentiate the working style, communication style and so forth. One of the cultures tended to focus on the detail and people from this background considered and checked the detail things carefully. The other one of the cultures concentrated on the whole situation so that people from this background was more likely to figure out the structure or outline. Therefore, it was common that some people thought others focused too much on the specific parts and some of these did not need to be concerned while some people supposed that others put forward with something that was full of leaks. Sometimes this situation could make argument within the team.

I think that this kind of conflict can result in good outcome if we use the right communication or discussion skills. Before state our own ideas, we should praise the advantage of others’ ideas first. This type of skill can show that we come up with ideas on the basis of respecting and approving others’ views so that we will not make others embarrassed. A good discussion atmosphere is beneficial for decision making because everyone will be willing to share his or her ideas and accept others’ good suggestions, further reach a consensus.

3.1.2 Personality Factor

Some of our teammates showed some personalities that hampered the team work. For example, lack of patience. People who tend to present impatient are mainly because of the personality of impatience. Patience is important when people work as a team because lack of patience in listening to others can lead to misunderstand others’ views and also make others uncomfortable for being stopped frequently.

Therefore, I have learned that we should always try to listen to others patiently and also carefully. This can give other teammates a good impression and then help to build a good relationship with teammates. Hence they will more willing to share ideas and talk with us, further make the discussion smoothly and achieve a good team performance.



4. Conclusion

Overall, in this first stage, we made a decision about the topic together. We used the e-mail and QQ as the communication platform and we talked together frequently. During some of these meetings, some group members had made some commitments such as establishing a QQ discussion group and discussing within small group first and then discussing together. All these commitments had been kept perfectly. I think the first stage of our team work is good but there are still some improvements we should make.  And in the second stage, the communication platform transferred from QQ chatting to video chatting. I suppose that this group work is becoming better than before and we are more likely to complete a high quality project. In terms of the conflict, all of us make efforts to reduce conflict and eliminate conflict.

My role in the event


In our group which is named Forest, there are three members in total. One is from Organization and Change Management, and he is a part time student. The other two are full time students who are from MBA. Generally speaking, we are all quite optimistic and easy going, so we get on well with each other.

 

Because of several reasons as followed, we all recommended the group member from Organization and Change Management as our group leader. On one hand, he had longer working time than us, so we thought that his rich working experience would play an important role on our group project. Since we were evening class, we were advised to do the project with more working experience as guidance, so that the group project would be more excellent. On the other hand, we thought that he was very proactive. He was willing to be the first one to put forward his ideas and shared with us.

 

Therefore, my role in the event was a group member. I tried my best to look up the course material and listen to the class carefully, and then shared my understanding or ideas about the group project with my group members. They would also give me some suggestions that helped me to broaden my eyesight and form deeper understanding about the course content, so that I was able to apply the theory better to group project. At the same time, I also gave them some suggestions about their ideas. In a word, we learned from each other.

 

In fact, we usually discussed in details several times to make sure that we had collected the ideas from each group member. Then, we made an outline together before the group task equally assigned. After that, I would do a lot of efforts to finish my part. In the end, we worked together to integrate our separated parts into a completed group project.

 

When we cooperated with another group named Ants from day class, our group Forest always formed a united opinion with our own members before we discussed with them, because it could save a lot of time. Generally speaking, I thought that we had a quite pleasant journey with group Ants. Meanwhile, I believed that I also have learnt a lot from them.

 

The reason why I adopt this role


 

There are two reasons why I adopt this role in our group. For one thing, as we know that there should be only one leader in one group to make the team more united, so we should recommend an appropriate person to shoulder the responsibility. Compared with our current leader, I thought that I might not be better than him in the fields of leadership and working experience. For another, this course was his core course. Therefore, we supposed that he had more relevant knowledge and experience from his past study and exercise than us, so that he could control the general direction of the group project much better, as well as gave us some precious advises and comments.

 

After we finished our group project, I thought that the role I played in the event was very suitable for me. Besides, I had already tried my best to make a contribution to the project. Meanwhile, I was really satisfied with our group project.

 

Next, I am going to pick some significant events that inspired me a lot.

 

Meaningful Events


Topic choosing

 

In fact, our group leader brought forward three topics and asked us to choose two from them. The first one was that” a website about food, such as Chinese food and drink (eg. wine or coffee) matching”. The second one was “collaborating fashion with meal or tasting”, and the last one was “charity group with other business”. During the discussion, I recommended the first or the third topic. I thought the first one idea---food and drink matching was a good choice, because both food and drink belonged to the dietary field. Thus, it would not be difficult to match them. As for the third one, I believed that the operation ways of charity group attracted a lot of attention from the general public, for example the usage of the collected money. Therefore, I thought the topic was meaningful for the society. However, in my opinion, the second topic might be a bit difficult for us, for there were few connections between fashion and any other field in the list. Thus, in fact, I was not in favor of choosing the second topic.

 

However, after discussion with my own group members, both of them preferred the second one, which one I was least interested in. They thought there would be some significant differences existing, whatever field they chose to collaborate with fashion industry. As a result, the second topic seemed to be a great challenge for us, and it would attract a lot of attention from others. As for the first topic, some of them believed that it would not be attractive owning to variety of similarities between food and drink. Although the third one was an excellent choice, considering that another group also chose charity business as their topic, my group members believed that the competition would be fierce, so they decided to give up. Finally, my group members decided that we chose the topic of collaborating fashion company and catering company as our topic.

 

At that time, I felt a bit confused, for I did not have any opinion about this topic, so that I did not know the way to conduct the following group presentation and report. Besides, I thought that if we chose the first or the third topic, we might find a lot of material to look up, as well as some cases to learn from. Therefore, I would be more confident if we picked up the other two topics.

 

However, since the majority of our group members chose this topic, I should follow them. Next, I looked for and read some materials myself and some pictures shared by my group members. After some research, my interest was arisen, and I became to be confident with this topic.

 

Then, we had a virtual meeting with Ants group by QQ. They also preferred to choose this topic.

 

From this experience, I knew that interest was very important for a topic choosing. However, interests were also limited by our past experience and the degree of our understanding about this field. The reason why people did not like something might be that they did not have a deep understanding to find the good side of the object.

 

Besides, people should keep the courage to challenge, instead of avoiding them. Because of the challenges, we were likely to learn some knowledge that we never knew. 

 

Lastly, unity and democracy was very important for a team and even an organization. When we chose a topic, it was possible to take everyone’s opinion into consideration, but we could not satisfy everyone’s need. Therefore, the principle of “the minority is subject to the majority” was very important for each group member. Group members should accept the decision that made by the whole group, even though someone might not like it. Only by this way could a group go further and does better.

 

Agnes b

 

In fact, one of the important reasons why they liked the second topic was that they read and was inspired by a successful case named Agnes b, a famous fashion brand from France. However, after deeper research, we found that the business model of Agnes b was quite different from what we thought. Therefore, we wanted to find some cases about cooperation between catering company and fashion company, particularly their products owned some similar design style and so forth. However, after a few days of hard work, we still could not find any cases that totally fitted our requirement.

 

At that time, one of our group member suggested that we could use the case of Agnes b to bring out our topic. I also strongly supported for the suggestion. Then, one of my tasks was assigned that I needed to use either innovation or creativity to connect Agnes b with our topic.

 

From my view of point, owning to its wide business scope, which included various kinds of business fields, for example fashion clothing, flowers, Café, Beauty and even film interests, Agnes b was easy to get in touch with different customer groups, so that the good brand awareness was easily built and the sales performance was improved. For any one of business fields, its products are likely to be known by other customers from other business fields. That was an important reason why we wanted to collaborate with the catering company.

 

However, I also found that apart from enjoying the same logo, the design of products from different business fields had no direct connection, what was totally different from our cooperation model. Since we were independent companies, if there were no similarities such as similar design style between the new created products from two companies, the cooperation relationship was difficult to be built, and the benefits of collaborating with the other company were hard to enjoy. This would be the biggest difference between Agnes b and our project.

 

As what we learnt in the class, innovation implies the improvements that can be applied to a product, a product process, a business model, and even a course to something that already exists. I thought that our group project just made some improvements, so this was innovation.

 

When I told other group members about my analysis, all of them agreed with me. Eventually, we decided to use innovation rather than creativity to associate the case Agnes b with our group project.

 

When we prepared the presentation, we wanted to add a video to make our presentation better. In the beginning, we tried to find a radio which could briefly introduce Agnes b. However, we could not find any videos that fitted our requirement. I just found two separate radios. One was the introduction of Agnes b Café, and the other one was a fashion show from Agnes b.

 

However, one of my group members suggested that we’d better not show the two videos when we presented. On one hand, the two radios cost around three minutes in total, so they were too long to show. On the other hand, the two videos did not have described Agnes b group clearly.

 

However, I thought that two videos were able to prove the opinion that there were not any similarities in products design between Agnes b’s Café and fashion clothing. Together with the pictures of our new products showed later, our innovation concept was easily and clearly to be identified.

 

After I interpreted my opinion, they agreed with me. As for the video time, I agreed that cutting 1 minute off when we presented for saving time.

 

Negotiation with the group Ants

Communication ways

After discussion, we decided to use QQ as our main communication tool, for the majority of us were from mainland China. Thus, QQ was the most familiar communication tool for us. Besides, QQ was able to be used by smartphone as long as the WIFI covered. Therefore, it was convenient for us to use QQ and we could discuss on QQ anywhere. It really saved us a lot of time. Apart from QQ, we also took email as a complemental communication tool, because email was convenient for us to elaborate the information. At that time, we thought our communication tools were perfect.

 

However, when we began to use these two ways to communicate with the other group Ants, we began to found some problems.

 

Firstly, as we know, chatting on QQ, we could not see others’ body languages and facial expressions, what made it more difficult to understand others’ opinion correctly. Besides, we were easily to be absent minded because of lacking of eye contact.

 

Secondly, typing words cost much more time than speaking, which made our communication a bit inefficient. Also, if some group members sent the messages at the same time, part of messages were easily to be covered.

 

Lastly, when some were typing a lot of words to present their ideas, other group members might move attention to the next point.

 

Under this situation, we decided to add another communication way that was video chat. It was similar with talk face to face. By this communication way, we could interpret our opinion one by one, and we were unlikely to lose patience.

 

Win-win relationship

At first, considering of the difficulty of creating new products according to the catering design, our group suggested that only the catering company created products according to our fashion clothing design. However, Ants group refused us for the reason that they thought they would lose the opportunity to promote their products. Finally, we agreed with their suggestion, because if our new products collaborated with their design, at least, they would attract the attention from loyal customers of catering company.

 

Besides, we had conflicts about the places that sold our newly created products. We hold the opinion that we should open a theme restaurant where we could sell products from both companies, while Ants group preferred to sell the products on our website first.

 

Then, we made an agreement that we sold the products on the website first, because we needed to test if our products had an excellent sales to open the theme restaurant, and then we began to think about the necessary of opening a theme restaurant.

 

Finally, I thought that we have achieved win-win situation.

 

Conclusion


 

From this event, I strongly believe that I have learned a lot. Apart from the knowledge I learnt from class, I also learnt the way that relate the study of theories to real life situations and practices.

Our company FOREST, a Hong Kong local firm which engages in fashion business, is a small and medium size design and retailing company. We mainly design and sell fashion products included clothes and other accessories such as hats, scarfs, necklaces. Our target customers contain white-collar class and fashionable young people with the purchasing power about 400-800HKD.

Since we insist on offering good designs and services for customers, we provide customers with one-line service included designing, producing, marketing and retailing.

Adversity

 

At present, FOREST comes to the bottleneck period of its development. We meet the difficulty of continuous sales decrease over several seasons. The reasons behind are shown as follows:


1.     In recent years, we encounter an increasing number of competitors who have similar market position with us. As these rivals have grabbed a large number of customers from our company, we have to face the continuing decrease in revenue.


2.     We have not established the characteristic of our products so that our products encounter numerous substitutes. In this way, we have no enough power to maintain high customer loyalty and win more new customers.


3.     Lack of promotion platform is another problem in our company. Nowadays, we just promote our products by means of some mediums like TV and website advertisement, leaflets but these promoting approaches are not that fresh and interesting for customers. Therefore, we cannot boost our products effectively.

A Successful Case--- Agnes b



As what we mentioned before, our company is continuously in the bottleneck, which manifests in the way of sales decrease. Moreover, even we do a lot of efforts to find the suitable solution; we cannot achieve any progress until we find a successful case-Agnes b.

Introduction


Agnes b, a famous fashion brand from France, was built up in Paris in the year of 1975. It was named after Agnes Trouble, who is the founder of Agnes b. The business scope of Agnes b is quite wide, which covers across various kinds of business fields such as fashion clothing, flowers, Café, Beauty and even film interests.


Owning to the popular design style and unique character that is “match and reflect the spirit of the age, a wardrobe that adapts to every personality and can be worn for a very long time”(1)  Agnes b becomes a large scaled international company with 10 subsidiary companies.
 

Meanwhile, there are about 360 outlets all over the world. Its outlets are easily to be found in big cities, such as London, Singapore, Taipei, Tokyo, Hong Kong, and New York. Moreover, Agnes b announced that more shops will be set up to in Beijing and Shanghai, owning to the fast increasing demand.

Reflection


After reading the case, we draw the conclusion that Agnes b is a brand with a collection of shops from different business fields. Their products are attractive and high quality, but it is also found that the design of products from different business fields has no direct connection, apart from their logo.
 

Actually, Agnes b’s wide business scope has a lot of advantages for the whole company development. Since the target customer of products in different business field is quite different, Agnes b is easy to get in touch with different customer groups, so that the good brand awareness is easily built. Customers of products in one business field are likely to be drawn attention by the products in other business fields. By this way, Agnes B’s products in every business field have the chance to attract new customers with low marketing cost, what also makes a great contribution to the whole company’s sales performance increasing. What’s more, the sales performance is likely to be improved stably, because Agnes b is difficult to be influenced by accidentally bad performance of single business field.

Innovation


Introduction of Innovation


As what we learnt in the class, innovation implies the improvements that can be applied to a product, a product process, a business model, and even a course to something that already exists. According to 1993 study of American Companies, 80% of them believe that innovation is important to their business, while only 4% among them think they are good at innovation. The reason is that to innovate, one must have a wide range of interests. (3)

Application (New Ideas Forming)


Inspired by the case of Agnes b, we want to learn from the business model of Agnes b to get touch into more new customers. Owning to the limited finance ability and small company scale, we are not able to develop a new business field. Thus, we come into a new idea that is collaborating with a company in other business field.


Not copying Agnes b’s business model completely, we prefer to build close relationship between the designs of the products from two companies. As we are independent companies, we need to own some similarities in the products’ design so that the cooperation relationship can be built, and our virtual organization can be set up.


After evaluation, we decide to collaborate with a catering company named Ants. There are several reasons as followed. Firstly, we have similar target customer with the catering company’s. Our target customers are the white collar class and people who pursue high quality life with quite high income. Meanwhile, the catering company also focuses on the white collar class. Therefore, we are able to come into contact with more new customers. Secondly, the two companies are facing the same situation: the period of bottleneck and sales decreasing. Lastly, the two companies are all in the industries about beauty. We all use different colors and patterns to provide customers enjoyment. Thus, we believe that we have similar product nature.

Negotiation

 

Then, we began to negotiate with them. At the beginning, we held the opinion that catering company creates the new products according to our design only. However, they do not agree with that. After negotiation, we make the decision that not only catering company needs to make new products according to our design, but also we need to do so.


After we reach an agreement, we decide to build up a website named “Taste your fashion.com”.


We try to integrate the ideas from designers of both companies’ and customers. For example, after fashion week held, some latest clothing will be popularized, and then the catering company will design the relevant products with same color or pattern. Our customers will vote for their favorite design on the website. All the products will be sold on the website and off-line shops.

Virtual Organization:



To cooperate with Ants for fashion and catering crossover, we decided to form a virtual organization for this new project and create a homepage for it. This project name is “Taste your fashion” and the website address will be taste-your-fashion.com. It seems to be an old idea that a website for a project is just normal; it should be the same as our Forest homepage. Is it the truth? Let’s go to see below to stimulate:

Initial Draft Design for Every Product:

 

In this page our designer team and the chef from Ants will post all our draft ideas on this website. In the initial stages, we will post a series of fashion clothes, dressing, T-shirt, jeans, other accessories such as bags, ties, necklace….etc. Everything about fashion will be combined with “food”, our design will be post shown out to public through this website. On the other hand, Ants will also post their new series of meal, drinks, dessert on the website.


We will post the design pictures or sample photos to let all visitors see what our design. Of course our designers will also explain these ideas on the website, so visitors can get more information about this new design. However, the explanation will not be the formal as reporting to managers. It will be as chatting with friends so visitor should enjoy more for it.

Crossover between Fashion Designer and Chef:



It still seems quite simple as just post draft ideas on the website. Since this is a new project to cooperate fashion designers and chefs. So they will have interaction in this website.

In the initial stages that both sides will post their first draft design on the website, so we can go to next step to integrate them together. Once our designers saw the new ideas form Ants, they will refer their foods to create a new design product or modify their draft product.


For example, if Ants designed a dessert of Muffin, we can merge the Muffin into our product, such as a Muffin style dress, a Muffin backpack or a Muffin pattern ties. It is free for creation that no limit for the designer to post and modify their designs. On the other hand, Ants can also create any foods to catch up “fashion”. In this stage, both design and chef can exchange their ideas through the website, the discussion will be shown on the board, so visitors can know how the new ideas to be born. It is also one or the important advantages for this virtual organization---to exchange ideas between experts in different field.

Customer Ideas to Finalize the Product

 

Apart from crossover between designers and chef, customers are the third party that can also join the discussion and involve in the design process. Since our Taste-your-Fashion.com open to public, everyone can come to see all our designs. Base on the linkage from our Forest Company and Ant company homepage, our existing customers should be the main group to visit this website and they also are potential customers for this new project. To catch their eyes to follow up our project and attract new comers, we will setup a membership system. All visitors can join to be Taste-Your-Fashion.com member with free charge. The main function for this membership system is to get the right to advise comment for the design product in our website.
 

In the above mentioned that we will have open discussion on the board about the design for both our fashion products and Ants food in this project. Once visitors came to see the designs and explanations, they can join as member and advise comment on the board too. They can be free to show their comment, vote out which designs are his/her famous and suggest some modifications of it. It is clear that these potential customers comment are the most important things to us, we will refer this comment to do some changes.
The Structure of our final design

Knowledge Management:


In this Taste-your-fashion website, many ideas from our designers, Ants chef and members of this website will be shown out. It seems to collect individual knowledge (ideas and comments) and then organize to be useful outcome for the new products designs and marketing information in our internal database. To manage all these ideas, we can refer knowledge management for help to make it be better.

How to Acquire Member’s Knowledge?



The most difficult parts to acquire the knowledge are from the website member’s ideas. We can do some promotion to attract more visitors to join as our member and advise more own comment to us. For example, we can setup a benefit system that members can get some marks own they advise comment and vote our which is their famous design. When this marks collected in a certain, some coupons and gifts can be provided to them. These ideas should be well to attract more members and improve their locality to our website.

How to Package the Knowledge to Be Ideas?



Package the ideas is also important for this project. Since we got comments from both sides, the draft should be modify and repost on the website, it must setup a regular procedure to make sure all are under schedule. Both Ants and we will handle our own product design and modification, we will refer the comments on website to have weekly update on a certain week day (e.g.: Monday). It is to make sure everything is on schedule and all comments should be studied.

How to Prevent Too Much Information?



Besides, some comments from members may be useless and unreasonable, or some suggestions are in opposite directions. We will have a judgment system for these comments. In each company will have their internal procedure to decide how to revise their design; it should consider about the technical ability, budget for sample preparation and production, align with the theme ideas or not. We will provide the most of freedom in this board for discussion but we also have a bottom line to make it not be over. Also, both companies will assign a coordinator for this project. They will be responsibility to communicate with each other about any issues for this project.

Products can match market request in order to attract new customers

Through this website, we can get customers comment directly so our product design can be up-to-date as the market requirement. Besides, for this new ideas customer can involve in the design process; it is a really fresh point to attract new comers to visit our website.

Share the budget/adversity of this new project to our partner

As we mentioned above that we are not a big company. Compared with the pervious example Agnes b, they have strong financial power, mature marketing and international well-known brand name, so they are easy to develop any new markets. For our case, the better choice should be cooperate with another catering company to develop this new project. It can share both resources, the budget of this project and any potential adversity we may face.


Brainstorm designers through customers directly comment on the website


In this website, when our designers posted their draft design, members can be free to advise comment any time. Besides, our designer can also discuss with members to share ideas; it is difficult to get this chance in traditional for both sides. We can predict that our designer will face impact from this project and brainstorm them to refresh their designs.

Extend as long-term project base on customers response.


Since this is a fresh idea, it is difficult to predict any adversities so we planned not to invest too much. However, this project is flexible for either short or long-term development. In the initial stages, the designed products will just be sell online and our off-line shops. If the feedback is really positive and can give us benefits, we can expand this idea to design more products as well as to design a actual theme café.

Conflicts in Virtual Organization and Solutions



Conflict refers to a process that begins when one party perceives that another party has negatively affected, or is about to negatively affect, something that the first party cares about. (4)


In this virtual organization, we mainly confront process conflict and relationship conflict. Process conflict is the conflict over how work gets done and relationship conflict is the conflict relating to personalities and interpersonal styles.


The main incompatibilities between us are shown as below:


1.      Integration approach incompatibility.


In the second stage of our virtual organization, we would like to integrate two companies’ products together.  However, we have different views on the way of integration.  From our perspective, we prefer to let catering company to produce products based on our designs. On the other hand, Ants prefer to design their own products first and then we design our fashionable products on the basis of their designs..


2.      Communication incompatibility.


Initially, we communicate with each other by means of written exchange such as e-mail. Although e-mail can help people to reread received messages without worrying about losing any information, it has some disadvantages for communication. First of all, using e-mail rely on written base which can lead to different meaning because of different people’s comprehension and perception. By this way, it is easy to misunderstand others’ views. Besides, the lack of emotional expression is another factor that can result in misunderstanding issues. Furthermore, when a sender types many arguments in a redundant e-mail message, the receiver may forget to answer to one or more arguments in the reply.  According to Friedman’s statement, misunderstandings can accumulate when the sender suspect a violation of interaction norms. (5) Since e-mail has these inherent properties, it blocks the communication between us and our partner.


Under these situations, we become aware of disagreement and then our team feels tension and anxiety about it. Hence both of us intend to solve these conflicts together.


As both parties desire to get a win-win outcome, we prefer collaboration which means both teams work together sincerely and creatively so as to get a way that satisfies both sides. Therefore, we discuss our issues through online chatting. During the discussion, we share our own ideas and objectives with catering company and they show us their views as well.


Finally, we find integrative solutions for these conflicts and they are shown as follows:


1.      Instead of one side following the other side’s design, both sides should make products in light of each other’s design.


2.      Apart from exchanging e-mails, our team will communicate with Ants by means of other approaches, for example, video chatting on Skype.   


All in all, the collaboration assists both teams to merge insights from people with different perspectives and then figure out a desired outcome.
